Here are some examples of the sub-skills.

When we analyze people, we can ask ourselves:

  • Do their actions align with their stated values?

  • What triggers shifts in their behavior, and are these shifts predictable?

When you observe someone across multiple environments and situations, patterns emerge that reveal their true nature more accurately than any single interaction ever could. You begin to see which behaviors represent their core tendencies versus contextual adaptations.

The words we use become the house we live in.

When we read people, decoding the language reveals all the inner mechanisms and workings of the mind.

Observe:

  • What linguistic patterns emerge in their communication?

  • When does their language precision increase or decrease?

  • What topics generate linguistic shifts (hesitations, qualifiers, tone changes)?

Language reveals thought. When someone's language becomes more precise, it generally indicates comfort and competence. When it becomes vague or overloaded with qualifiers, this often signals uncertainty or potential deception - not necessarily intentional lying, but areas where their understanding or confidence is unstable.

Every identity is entanglement of stories. Listen to the story and you will understand the human.

Some people think linearly, some non-linearly, others systemically. Some rely on concrete examples, others on abstract principles. Some seek consensus, others make independent judgments. These thought process patterns predict behavior more reliably than stated intentions ever could.

Cognitive Flexibility Assessment

Flexibility, adaptability, learning rate - these are the soft skills that come to mind when we think about this meta skill.

  • How readily do they adapt their thinking when presented with new information?

  • Can they hold contradictory ideas simultaneously to evaluate complex problems?

  • How do they navigate ambiguity and uncertainty?

Cognitive flexibility - the ability to adapt thinking in response to new information or changing circumstances - is perhaps the single most important predictor of long-term success in complex environments. Rigid thinking might work in stable contexts but fails in dynamic, high-ambiguity ecosystems.

Being aware of the Self. Looking at your own Mind, at your Identity, understanding it - this can all be assessed.

  • How accurately do they assess their own strengths and limitations?

The correlation between self-awareness and effectiveness is profound. Those with accurate self-perception develop rapidly; they also have a dramatically different relationship with that Concept of Self. They treat Identity as a Process. Those with significant self-awareness gaps tend to plateau regardless of their raw intelligence or talent. If you don't do inner work that leads to increase of self-knowledge and spiritual intelligence, you will hit a wall at some point.

  • Practice metacognitive reflection on your own thinking patterns (journaling, meditation, coaching)

  • Study cognitive biases and how they manifest themselves in speech patterns and behavior

  • Ask "how" questions that reveal thinking processes rather than "what" questions that simply reveal conclusions

Let's talk about these three:

Values-Behavior Congruence

Values and anti-values are the core drivers in a human life. Values - what is important, what we try to expand and multiply. Anti-values - what annoys us, what compromises our values, what we seek to escape, eliminate or minimize.

While looking at others we can ask:

  • Do their actions consistently reflect their stated values?

  • In which situations do values and behaviors misalign?

  • Which values appear negotiable versus non-negotiable?

The gap between stated values and lived values reveals more about a person than either one alone.

This is not about "hypocrisy" or "not being honest with yourself" - it's about understanding which values truly drive decision-making versus those that exist primarily as aspirational self-concepts.

If you explore it deeply you may find there is always a delta between what people say they want and what they do - in that space one can find a lot of data about how the other functions.

Identity Integration Assessment

Identity is an entanglement of roles. Thinking of yourself as a Son or a Father, for instance, is a role. Profession is a role. Relation to an organization, team, ecosystem, or a Mission is a role. Looking at how all these roles are integrated is a strong predictor of someone's behavior.

Look at:

  • How coherent and integrated is their professional identity?

  • Where do you detect fragmentation or compartmentalization?

  • How do they reconcile identity conflicts when they arise?

Identity integration - the consistency of self across contexts - correlates strongly with psychological health and performance reliability.

Fragmentation often manifests as contradictory behaviors that confuse your team and undermine trust.

The most integrated human beings are the most high-functioning ones. A human with the Fragmented Mind is the one that is experiencing all sorts of self-conflicts. It is the Mind that is hindered, and blocked from Top Performance.

Purpose Clarity Evaluation

Ikigai. "iki" meaning "alive" and "gai" meaning "worth". So literally Ikigai means "a reason for being" or "a reason to live". A human who discovered their Ikigai operates with a deep degree of clarity - their purpose is the ultimate decision making framework, everything in life is optimized for that.

What can you see in how people talk about their Life Purpose:

  • How clearly can they articulate their purpose?

  • Is their purpose authentic or performative?

  • How does their purpose connect to their daily decisions?

True purpose creates a gravitational pull that aligns decisions across domains. When purpose is merely performative, you see disconnection between stated purpose and actual decision-making priorities.

To develop these skills:

  • Study identity development and value formation theories

  • Observe people in situations that create value conflicts

  • Practice identifying your own value hierarchies and identity dimensions - nothing will develop your own ability to see purpose and misalignment with purpose as your own inner work towards crystallizing your own Ikigai.

4. Rapid Mental Model Construction

The ability to quickly build comprehensive mental models of others is a hallmark of exceptional people-readers.

What is a mental model?

A mental model is an internal framework or lens shaped by our experiences and beliefs, which we use to make sense of the world and guide our decisions and actions.

The ability to discern, see, adopt, exercise, and evaluate the mental models in others translates into the ability to read people.

Subset of skills:

System Dynamics Projection

If you inject someone in a new ecosystem, how will they act and behave?

  • How will this person function within specific system dynamics?

  • What role will they naturally assume in team settings?

  • How will their behaviors affect overall system performance?

People don't exist in isolation - they function within complex systems. Understanding how someone's tendencies will interact with specific system dynamics allows you to predict outcomes that others miss entirely. This requires both systems thinking and metacognitive skills to assess your own thinking patterns and behaviors when context changes.

Future Trajectory Forecasting

We say that past experience is the single best predictor of future performance. Not exactly. I think a more accurate formulation would be:

How someone has learned from past experience is the best predictor of future performance.

That "how" means - their relationship with their own thinking, and how it is being projected to evolve over time.

  • What is their likely development path given their current attributes?

  • What obstacles will they likely encounter or create?

  • How will their capabilities evolve under specific conditions?

Past performance predicts future results less reliably than developmental trajectory. Understanding someone's growth patterns, learning orientation, and self-awareness allows you to project their future potential more accurately than resume analysis ever could.

Contextual Performance Prediction

Future performance is largely a function of context. New context imposes new specific conditions within which a human is forced to operate. Those in turn define new reactions and behaviors.

Look at:

  • How will their performance vary across different environmental conditions?

  • What contexts will amplify or diminish their effectiveness?

  • Which environmental factors will most significantly impact their performance?

Context shapes behavior profoundly. Some people thrive under pressure but struggle with ambiguity. Others excel with autonomy but falter with rigid structure. Understanding these patterns allows for optimal environment design and role selection. In the context of Talent Acquisition, it allows accurate prediction if a human would succeed in a given environment, or constraints of the role.

To develop these skills:

  • Study systems thinking and complexity theory

  • Build and test predictive models of human behavior

  • Record and capture your findings so that you could go back and review past predictions to refine your modeling accuracy

5. Emotional Intelligence Triangulation

Elite people-readers achieve remarkable accuracy in emotional assessment through sophisticated triangulation methods.

These include the following skills:

Emotional State Detection

Consistent behavior is a function of stable emotional states. Hence, to read someone means to gain deep insight into the level of their EQ (which by definition always limited by your own level of EQ and emotional maturity).

To read EQ, try to understand:

  • What emotions are they experiencing beneath surface expressions?

  • How do their emotional responses pattern across different stimuli?

  • Where do emotional responses appear disproportionate to triggers?

Emotions drive behavior more powerfully than rational thought for most people most of the time. Learning to read emotional states accurately - especially those that conflict with surface expressions - provides invaluable insight into decision-making tendencies.

Motivation Authentication

Coaching works because it creates a confidential space in which a human gets asked questions they have never experienced before.

It makes people think, and gain insight into the functioning of their mind, clarity on their motivators and core drivers.

Ask and guide people to reveal:

  • What truly drives this person beyond stated motivations?

  • How consistent are their motivational patterns over time?

  • What hierarchy exists among their various motivations?

People rarely articulate (or even consciously know) their true motivational drivers. By observing patterns in what energizes versus what depletes someone, you can develop a more accurate motivational map than they might provide themselves. The whole people management game is pretty much the work design around Energizers and Depleters of a particular human.

Stress Response Prediction

We reveal our true nature under pressure. Some break under pressure, some thrive and elevate themselves rapidly to operate at a new level. Some close down, some attack the source of stress head on. Some have robust coping mechanisms, others don't even have the words "coping mechanism" in their vocabulary.

Apply pressure and see:

  • How do they typically respond under different types of pressure?

  • What stress responses indicate optimal versus suboptimal functioning?

  • What coping mechanisms do they employ, and how effective are these?

They say pressure makes diamonds for a reason. But another way to think about is that pressure also shatters everything that isn't built to withstand it. Here comes the concept of antifragility. A property of systems not just withstand the pressure but come out even more resilient on the other end.

In chemistry stress resistance isn't just about strength - it's about crystalline structure, molecular bonds, and inherent properties that remain invisible until tested.

Human potential works the same way.

Pressure-tests that one had to endure through life predict long-term performance more reliably than capability assessments under optimal conditions. Understanding how someone functions when challenged reveals their true capacity for sustainable excellence.

To develop these skills:

  • Cultivate emotional stability to reduce your own emotional projection onto the subject

  • Studying micro-expressions and non-verbal communication (studying NLP)

  • Practicing conscious intellectual empathy without losing objectivity

The following framework of essential questions elevates standard people assessment to an art form.

The development of sophisticated people-reading abilities isn't a linear process with guaranteed outcomes. There's no step-by-step formula that universally applies.

Instead, I find it more useful to explore the underlying principles that shape this development, along with reflections on what has worked in my own experience.

The good news about People-Reading skill is that it is a skill. It can be honed, nurtured, and eventually, mastered.

Developing elite people-reading abilities requires deliberate practice across multiple domains.

The following system provides a comprehensive development framework:

1. Mental Model Acquisition

Theory Construction

  • Study cognitive science, psychology, and behavioral economics

  • Learn multiple personality frameworks (not just one)

  • Understand developmental psychology and human maturation patterns

Framework Integration

  • Create your own integrated map or reality synthesizing multiple theories, philosophies, and mental models

  • Develop a personal taxonomy of human patterns and archetypes

  • Build predictive models and test them systematically

Implementation Strategy

  • Dedicate 30 minutes daily to studying theoretical models (one mental model a day - 10 min read)

  • Apply new frameworks immediately to avoid abstract knowledge (ask: "How can test and implement this mental model in a daily system? Daily execution is the key)

  • Teach concepts to others to solidify understanding (at this point you probably realize what is the purpose behind my content creation activities. The more time I spend teaching, synthesizing, consolidating, the deeper is my own integration and understanding)

Mental models provide the conceptual architecture for sophisticated people-reading. Without robust theoretical frameworks, your observations lack interpretive structure. But theory alone is insufficient - it must be tested against reality and refined through application.

You will only have confidence in your mental models if you know that they are battle-tested and simply work.

How will you know that your mental models work?

Simple. You will be very effective at reality creation.

At its core, pattern recognition in human behavior operates much like any complex perceptual system - like LLM for instance.

It requires exposure to vast datasets, attention to variation, and mechanisms for testing perception against reality. What makes human pattern recognition uniquely challenging is that we ourselves are part of the system we're trying to observe. That creates inevitable distortions.

What I invite you to do is to create what might be called a "meta-journal" - a space where you are not simply recording your observations, but analyzing your own perception patterns. This recursive approach will expose how your own cognitive frameworks color what you see in others. The integration of AI as an external processor will add another dimension, allowing you to observe patterns in your observations themselves.

The philosophical foundation here is straightforward: we can never step completely outside our own perception, but we can create systems that help us recognize its boundaries and biases.

The goal isn't infallible perception but increasingly sophisticated awareness of your own perceptual limitations.

3. The Calibration Principle

Expertise without calibration is just confident incompetence.

The development of any sophisticated cognitive skill requires mechanisms that reveal the gap between perception and reality. What separates true masters from beginners is not raw talent. It is the willingness to confront the errors within your own mind directly.

Understand how confirmation bias naturally reinforces existing mental models. Without deliberate counter-systems, we "see" what confirms our existing map of reality. All contradictory information get filtered out. This isn't a moral failing. It is a simply a feature of human cognition that constantly requires conscious navigation.

In my experience, prediction journaling - writing down specific assessments and reviewing them against reality - will prove invaluable. What matters is not the frequency of correctness. What matters is developing sensitivity to patterns in your errors. These error patterns reveal your particular cognitive blind spots more clearly than successes ever could.

4. The Metacognitive Foundation

The most foundational principle is that people-reading begins with self-reading.

The sophistication with which you understand your own cognitive architecture sets the upper limit for how accurately you can map others' maps of reality.

The philosophical insight here draws from ancient wisdom traditions and contemporary cognitive science alike: the observer affects the observed, especially in human systems.

What's been probably one of the most helpful things in my journey is practicing what might be called "cognitive empathy" - the deliberate attempt to reconstruct others' mental models from the inside out. This is a skill by itself - it is the capacity to temporarily inhabit different conceptual frameworks, value hierarchies, and perceptual systems.

5. The Contextual Understanding Principle

Human behavior doesn't exist in a vacuum - it emerges from the interaction between internal structures and environmental conditions.

Without sophisticated understanding of how contexts shape expression, you'll inevitably misattribute environmentally-driven behaviors to internal characteristics.

The systemic principle here is that behaviors are emergent properties of person-environment interactions, not simply expressions of fixed traits. What appears as personality in one context may reveal itself as contextual adaptation in another.

It can be an intellectual exercise by itself to systematically study the same individuals across radically different environments. The patterns that remained consistent represented core attributes; the variations revealed contextual adaptations and environmental triggers. This approach transcends the false dichotomy between "personality is fixed" versus "behavior is situational" by revealing the dynamic interaction between the two.

The Ethical Dimension: Responsibility in People-Reading

Elite people-readers must establish ethical boundaries:

  • Do no evil: Use your insights to enable others, not manipulate them

  • Nurture Humility: Recognize the limitations of even the most sophisticated people-reading system

  • Stay Human: Never reduce people to mere patterns or types

  • Be Transparent: Be open about your assessment process when appropriate

  • Iterate: Remain open to evidence that contradicts your assessment
